Running Three Transactions Without Dropping One
Organize three active files around source dates, confirmed changes, downstream dependencies, and the people waiting for an update.

Three real estate transactions feel manageable until one date changes and every dependent task becomes uncertain. The fix is a deadline chain: preserve the original value, record the confirmed change, identify only the tasks already linked to it, and draft the messages each waiting person needs. The agent checks the contract and broker guidance, then reads and sends every update.
One file can stay in your head. Five make the need for a system obvious. Three create the trap because the names and milestones still feel familiar while their dependencies do not.
A checklist tells you that a milestone exists. A deadline chain records which later work depends on it, who is waiting, and what needs a message when its source value changes.
This Playbook covers organization and factual status drafting. It does not interpret contracts, calculate deadlines, or decide what legally moves. The contract, responsible parties, brokerage process, and broker govern those decisions.
Use a chain, not a longer checklist
Each transaction needs one source record with five parts:
- Milestone: the event, document, appointment, or confirmed task being tracked.
- Source value: the date or status copied exactly from the controlling record.
- Owner: the person responsible for confirming or completing the next action.
- Dependencies: later tasks your existing process already connects to this milestone.
- Waiting list: people who need a factual update if the confirmed value changes.
When a change arrives, preserve the original value. Add the revision beside it, name its source, and record who confirmed it. The difference explains why later tasks and messages need review.
A changed milestone does not automatically change a contractual deadline. Mark connected items NEEDS CONFIRMATION until the governing source establishes the next value.

Each message names the change and its source while separating confirmed facts from open questions. It does not interpret the contract.
Set up the three-file board
Use the transaction system required by your brokerage. Realtor Software: What a Solo Agent Needs explains why a second platform creates another place for documents to hide.
Add a deadline-chain view inside the approved system, or use a separate administrative view if your brokerage permits it. Use a short file nickname and point each entry back to its source document.
For each active file, capture:
- The milestone and source value exactly as written.
- The source document, system, email, or named person that supplied it.
- The owner of the next confirmation.
- The tasks already documented as dependent on it.
- The people waiting for a message.
- The current state: CONFIRMED, NEEDS CONFIRMATION, or MESSAGE DRAFTED.
Sort by NEEDS CONFIRMATION, then by the next confirmed source value. Let the written state carry the meaning rather than color alone.
Process a changed source value
Use the same order every time one file changes.
Preserve the source
Copy the original value exactly. Add the revision separately and name its source.
Do not convert an ambiguous numeric date into words. A model can choose the wrong month and still produce a polished status summary. Preserve the string and mark FORMAT CHECK for the agent.
Identify documented dependencies
List only tasks already connected to the changed milestone by the governing source or approved transaction plan.
Mark those items NEEDS CONFIRMATION. Do not calculate a new deadline or assume the same amount of time shifts with the event.
Confirm before revising
Check the controlling source and ask the responsible person or broker what changes. Record the sourced answer before replacing a downstream value.
The board shows what needs an answer. It does not supply the answer.
Draft and send the update
Draft each waiting person a factual message with the confirmed change, its source, and open items.
Read the draft against the file, correct it, and send it. Record the message and any response that changes the chain.
The fifteen-minute weekly review
Put the review on the calendar once a week. Five minutes scans source records, five traces dependencies, and five clears the message queue.
The block answers three questions:
- What changed? Which source value, status, owner, or expected record changed since the last review?
- What now needs confirmation? Which connected task has no confirmed next value or owner?
- Who needs a message today? Which person is waiting on a confirmed fact, a status note, or notice that an answer is still pending?
The review does not certify a complete file. It scans for date, dependency, owner, and message exceptions. Follow the brokerage's required file-review process separately.

CONSTRAINTS
- Treat every date and status as a source string. Preserve it character for
character. Do not normalize, reformat, interpret, calculate, or infer it.
- If a date format is ambiguous, keep the exact value and mark FORMAT CHECK.
- Do not move a downstream value because an earlier milestone changed. Mark the
linked task NEEDS CONFIRMATION unless a revised value and source were supplied.
- Use only supplied dependencies. Do not invent a checklist item, deadline,
obligation, responsible party, or required message.
- Separate CONFIRMED FACTS from OPEN QUESTIONS in every file.
- Draft messages only. Do not send, schedule, post, update a system, or claim a
recipient was notified. The agent reads and sends each message.
- Do not state or imply that a transaction file is complete, compliant, on
track, clear to close, or legally sufficient.
- FAIR HOUSING AND MLS: Ignore protected-class information if it appears. Do not
use or repeat race, color, religion, national origin, sex, disability,
familial status, or any other protected characteristic. Do not invent MLS
status, property facts, brokerage language, or disclosure requirements.

source, unconfirmed dependencies remain marked, no legal or deadline conclusion
was added, no file was called complete or compliant, and every message remains
a draft for the agent to read and send.
Compare this administrative draft with the source records and broker-approved system before using it.
Two failures from running the prompt
The model was confidently wrong about a date
One run converted an ambiguous numeric value into a written month and day. The polished sentence chose the wrong order.
Treat every date as a string, preserve it character for character, and flag the format. The model does not get to improve a date.
A missing update became a green status
One file had no confirmed revision. The first summary treated the blank as evidence that nothing changed and called the file on track.
Make missing confirmation visible. A blank revision returns NONE CONFIRMED, and connected tasks stay NEEDS CONFIRMATION until a source supplies the answer.
Keep the product boundary honest
